Conversion rate is the metric everyone optimizes and the one most likely to lie to you. Not because it's wrong — because it's partial. It counts whether people bought and ignores how much they were worth. You can lift conversion rate and lose money in the same week, and the dashboard will congratulate you.
How a higher conversion rate loses money
Three ordinary moves push conversion up and revenue down at the same time:
- A discount. Drop the price 20% and more people buy. Conversion rate rises; margin and often total revenue fall.
- A cheaper hero product. Lead with the €19 item instead of the €59 one and more carts close — each worth a third as much.
- Broader, cheaper traffic. A bargain-hunting audience converts well on price and collapses your average order value.
In all three, conversion rate is the wrong scoreboard. It's measuring the game you're not trying to win.
What revenue per visitor actually is
Revenue per visitor (RPV) is total revenue divided by sessions. It quietly folds both halves of the funnel into one number:
Revenue per visitor = conversion rate × average order value.
Because it multiplies the two, it can't be gamed by trading one for the other. Discount to lift conversion and RPV catches the lost margin. Push a cheaper product and RPV catches the smaller order. It's the closest thing a funnel has to an honest north star: the money each visit is actually worth.
Read them together, not instead
This isn't "ignore conversion rate." It's "make RPV the target and use conversion rate to explain it." Reading the pair tells you which lever moved:
| RPV | Conversion | What happened |
|---|---|---|
| Up | Up | Real win — more buyers, holding value |
| Up | Flat | Same buyers, bigger orders (AOV up) |
| Flat | Up | You traded order value for volume — a wash |
| Down | Up | The discount trap — more sales, less money |
The last row is the one to watch for. It's the "successful test" that quietly costs you, and only RPV surfaces it.
Make it the headline
Put revenue per visitor at the top of the report and conversion rate just beneath it as the explainer. Judge every funnel change — new hero, new price, new audience — by what it does to RPV first. When RPV rises, you've made more money per visit, which is the only version of "the funnel improved" that pays rent.
